Choking Under Pressure: What the Spurs’ 29-Point Collapse Teaches Leaders

Most people watched the San Antonio Spurs surrender a 29-point lead in Game 4 of the NBA Finals and called it a choke. They named the obvious thing. The real thing underneath is more uncomfortable: the collapse did not begin when the lead got small. It began when the lead felt safe. Choking under pressure is not a character flaw or a confidence problem. It is a measurable shift in how the brain allocates attention, and it is one of the most predictable performance failure in high-stakes work.

 

 

The Collapse Everyone Saw

On June 10, 2026, the Spurs led the New York Knicks by 29 points. With just over nine minutes left, a Victor Wembanyama putback pushed the lead back to 20, and the in-game model put San Antonio’s win probability at 99.6 percent. That is a one-in-250 chance of losing. They lost. The Knicks completed the largest comeback in NBA Finals history, won 107 to 106, and went on to close out the series in five games for their first championship since 1973, as ESPN documented in its anatomy of the comeback.

The story that gets told afterward is always about will. He wanted it more. They got tight. Somebody lost their nerve. (I am not interested in that story, and not because it is unkind. Because it is wrong.) The will was there the entire game. The thing that left was not effort, it was the specific kind of attention that had built the lead in the first place.

What Choking Under Pressure Really Is

Choking under pressure has a precise definition in performance science, and it is not “performing badly.” Underperforming because you lack skill is not choking. Choking is performing significantly below your established skill level specifically because the situation matters. The skill is intact. The conditions changed, and the brain changed with them.

The cognitive scientist Sian Beilock spent two decades studying exactly this, and her work points to a mechanism called explicit monitoring. Under high stakes, the brain starts paying conscious attention to processes that are supposed to run automatically. The shooter who has made ten thousand free throws suddenly thinks about his elbow. The executive who can present in her sleep starts watching her own sentences form. The expertise is still there. It is just being interrupted by the very attention that pressure recruits.

When the prefrontal cortex floods a well-trained motor or cognitive sequence with conscious oversight, performance degrades. You get slower and more careful in the worst possible way. You start managing the task instead of executing it.

The Brain Under a Safe Lead

Here is the part nobody says out loud about the Spurs. A 29-point lead is not just a comfortable margin, it created a change in the threat signal the brain is reading. For three quarters, the team played from a posture of pursuit: aggressive, loose, reading and reacting. Then the lead got big, and somewhere underneath conscious awareness, the goal quietly switched from “win this” to “do not lose this.”

Those are different nervous system states, and they produce different behavior. Pursuit is approach. Protection is avoidance. Decades of research on what psychologists call regulatory focus show that a promotion mindset (chasing gains) produces more creativity, speed, and risk tolerance, while a prevention mindset (avoiding losses) produces caution, narrowing, and vigilance. Neither is wrong. But you cannot win a basketball game, or close a quarter, by protecting. Protection is how a 20-point lead becomes a one-point loss.

After being a cheerleader for multiple years, I saw this first hand in both football and basketball as teams, who you knew were great, would be beat after being much farther ahead and the odds looking slim for the current losing team. But that last 20 minutes can change anything, no matter what the statistical odds say.

The lead did not make them safe. It made them cautious, and caution under pressure is just a slower way to collapse.

Add the arousal layer. The Yerkes-Dodson relationship, one of the oldest findings in performance psychology, describes performance as an inverted U: too little physiological arousal and you are flat, too much and you fall apart, with a narrow window of optimal calibration in between. A team protecting a shrinking lead in front of a hostile crowd is climbing the wrong side of that curve in real time. Heart rate up, breathing shallow, attention narrowing onto the scoreboard instead of the read in front of them. The skill never left, the calibration did.

You have almost certainly watched a version of this in a room with no scoreboard at all. The deal that was won until someone got protective in the final negotiation. The product launch that had momentum until the team started managing optics instead of shipping. The leader who is brilliant in the working session and tight in the board meeting. Same skill. Different nervous system state. Choking under pressure is not a sports phenomenon, it is a human one, and it shows up most in your highest performers, because they are the ones in the highest-stakes rooms.

The good news is that this is trainable, which is the whole premise of my work. You do not fix choking by telling people to relax or to want it more. You fix it by training the nervous system to stay in pursuit when the stakes spike, and by building cues that keep attention on execution instead of on outcome. Beilock’s own research found that brief expressive writing before a high-stakes event, and shifting attention to a single external focus point, both measurably reduced choking. The mechanism is real, so the intervention can be too.

The Three Conditions That Set Up a Choke

Choking under pressure does not arrive randomly. It shows up when three conditions stack, and once you can see them, you can interrupt them. The first is stakes: the outcome suddenly matters more than the process, and the brain starts tracking consequences instead of execution. The second is self-consciousness: an audience, a scoreboard, a watching board, and attention turns inward onto your own performance. The third is the shift from approach to avoidance: the goal quietly changes from getting something to not losing it.

Any one of these is manageable. Stacked together, they are the exact recipe for collapse, and they describe a closing quarter, a funding pitch, and a make-or-break product review just as well as they describe a basketball game. The Spurs hit all three at once, on the road, in the Finals. Most leaders meet some version of those three conditions several times a year and have never once been taught what is happening to them when they do. (That gap is not their fault. Nobody hands you a manual for the inside of your own pressure response.)

What makes this hopeful is that the conditions are visible in advance. You usually know when stakes are about to spike, when you are about to be watched, when a lead or an advantage is tempting you toward protection. That foreknowledge is the opening. Choking under pressure is far easier to prevent on the way into the moment than to reverse once you are inside it, which is why the real work happens before the whistle, not during.

The Rename That Changes Everything

We call it choking because it feels like failure of nerve, and that name carries shame. The shame is the problem. A player who believes he choked because he is weak will tighten further next time, because now the stakes include his own identity. Rename it accurately and the whole picture changes.

This is not a failure of character, but a calibration failure under load. The nervous system read a high-stakes signal and shifted into a protective state that is excellent for surviving a threat and terrible for executing a skill. That is not weakness. That is biology doing exactly what it evolved to do, in a context where it does not serve you.

And biology that runs on a pattern can be retrained on a pattern. That is the entire reason this work exists.


Leadership Toolbox: Staying in Pursuit Under Pressure

1. Name your switch point
Identify the exact moment you shift from playing to win to playing not to lose. You cannot interrupt a pattern you cannot see.

2. Set an external focus cue
Under pressure, put attention on one external target (the next read, the client’s actual words) instead of on your own performance.

3. Breathe to recalibrate, not to relax
A long exhale before a high-stakes moment lowers arousal back into your optimal window. The goal is calibration, not calm.

4. Keep the same plays when the lead is safe
Decide in advance that a comfortable margin does not change your approach. Protection is a decision, usually an unconscious one.

5. Debrief the state, not just the score
After a high-stakes event, ask what nervous system state you were in, not only whether you won. That is the data that trains the next rep.
